Shaping TBI’s group-wide AI strategy

TBI Holdings, a €2.8bn revenue group with ~21 companies and ~6,500 employees, aimed to become a front-runner in AI adoption across its organization.
While the potential of AI was clear, TBI needed a coherent structure, governance and prioritization across operating companies to turn this ambition into action. They needed a clear, group-wide direction that balanced alignment with the autonomy of individual companies, while also identifying tangible, high-impact opportunities.

We developed a fact-based AI strategy and execution-ready portfolio by combining top-down strategic alignment with bottom-up validation.
First, we conducted a rigorous AI maturity assessment across the group to establish a clear baseline and identify value potential. This was complemented by AI Value Scans within multiple operating companies, ensuring initiatives were grounded in real business impact.
We then translated these insights into a coherent holding-wide AI strategy, including governance and prioritization frameworks that align direction while preserving company independence.
Finally, we built a prioritized, execution-ready portfolio of high-impact AI initiatives at both the holding and operating company level, enabling immediate action and scalable implementation.
